Here is the number that should reprice every lead dollar you spend this quarter. Buyers who found their agent through an AI assistant closed within 30 days 70 percent of the time. Zillow Premier Agent leads closed 2.4 percent of the time. That comes from FlyDragon’s 2026 State of AI Search in Real Estate benchmark, built on 8.2 million queries across 192 metros, and it nets out to a 4.2x advantage in overall close rate for the AI-sourced buyer.

You have probably seen the visibility half of this story. 67 percent of buyers now start agent research in ChatGPT, Perplexity, Gemini, or AI Overviews, up from 17 percent eighteen months ago. Only 8.4 percent of agents ever get named in those answers. AU covered the citation-share fix in June. Today is about the half nobody talks about: what happens after the AI lead reaches you. Most intake processes treat the best lead in the pipeline exactly like the worst one, and that is where the money leaks.

Why the Best Lead You Get Looks Like the Worst

A portal lead arrives early and shallow. Someone tapped a listing photo at midnight, got a form, typed a fake phone number half the time. You know the drill. The 2.4 percent close rate on Premier Agent leads is not a Zillow failure. It is what top-of-funnel browsing looks like when it gets sold as a lead.

An AI-sourced lead arrives late and deep. By the time a buyer asks Gemini or ChatGPT to name an agent, they have already run the affordability math in the chat, narrowed to two or three neighborhoods, and asked the model to compare agents on reviews, specialty, and recent sales. The assistant did your qualification call for you. When that person emails or calls, they are not shopping for information. They are choosing a person.

Here is the problem. That buyer rarely announces where they came from. They land on your site with no UTM tag, no portal badge, no referral note. In your CRM they look like a cold website form fill, which in most pipelines means they wait in the same queue as everyone else and get the same drip. You just put your highest-intent prospect on hold.

Tag Every AI-Origin Lead in Under an Hour This Week

You cannot route what you cannot see. Three moves, all doable before Friday, no new software required.

First, add one question to every intake surface you own: website forms, open house sign-in sheets, your buyer consultation script. Use this wording: “Did an AI tool like ChatGPT or Gemini point you to me, or was it a search, a referral, or a portal like Zillow?” Do not ask “how did you hear about us” with a free-text box. People type “online.” Give them the named options and AI first, because buyers underreport it when it is buried.

Second, tag the source in your CRM the moment the answer comes back. In Follow Up Boss (from $58 per user per month) create a tag and a stage-independent smart list called AI-Origin. In Lofty or Sierra Interactive, same idea with a custom field. The tag is the whole system. No tag, no routing, no data on which sources actually close for you.

Third, if you own your website, check your analytics referrers. GA4 began labeling assistant traffic this month, and chatgpt.com, perplexity.ai, and gemini.google.com show up as referrers when the buyer clicks through a cited link. Set a weekly reminder to check that report and match those sessions against the week’s form fills. Fifteen minutes, every Monday.

Then change what the tag triggers. AI-origin leads skip the 12-touch nurture drip. They get a call inside 15 minutes and a consultation offer inside the first conversation, because a person who asked a machine to pick an agent is days from signing, not months. Speed matters everywhere in lead response. Here it is the entire game.

One more habit worth the ten minutes: run the mirror test monthly so you know what these buyers saw before they called you. Paste this into ChatGPT, Gemini, and Perplexity, swapping in your market: “I am buying a home in [your city and neighborhood]. Recommend three buyer’s agents, and for each one tell me why you picked them and what sources you used.” Save the answers in a doc with the date. You will learn three things fast: whether you appear at all, which reviews and pages the models actually cite, and exactly what a buyer was told about you before your phone rang. That last part changes your first call. If Gemini told the buyer you are a first-time-buyer specialist with 40 sales in their zip code, open the conversation there instead of re-introducing yourself from zero.

The cadence for an AI-origin lead should look like this: call within 15 minutes, text within the hour if the call misses, and a same-day email that answers the specific question their assistant could not, usually a private showing time or an off-market angle. No week-long drip. A buyer who has already picked a shortlist does not need eight more touches. They need one fast, specific, human response that confirms what the machine told them.

Zillow Just Moved Inside Gemini. Read the Signal.

On July 9 Zillow launched Zillow Rentals as an integrated app inside Google Gemini, the first real estate platform inside Gemini’s connected apps. A renter asks Gemini for two-bedrooms under $2,400, gets live Zillow listings, sees open tour slots, and books the tour in the conversation. Zillow supplies inventory and scheduling. Gemini owns the relationship.

It is rentals today. Nobody builds tour-booking plumbing into an assistant to stop at rentals. Realtor.com already wired RealAssist into the same Google stack in June. The portals have read the same FlyDragon data you just did, and they are converting themselves from destinations into databases that assistants query. Zillow’s share of agent-discovery traffic fell from 41.2 percent to 33.8 percent in twelve months. They are not fighting the assistant era. They are becoming infrastructure for it.

For a solo agent or a small team, the signal is plain. The portal lead you buy is losing value on both ends: fewer buyers start there, and the ones who do close at 2.4 percent. Meanwhile the assistant channel is compounding, and it pays out to whoever the model cites, not to whoever bid highest on a zip code. Every dollar and hour you shift from portal spend to citation work and AI-lead handling is moving with the market instead of against it.

The Decision to Make Before August Ends

Pull your last 90 days of closed and dead leads and score them by source. If you have never tagged AI-origin leads, you will not have clean data yet, which is exactly the point of starting the tag this week. Give it 60 days and then put your Premier Agent invoice next to your AI-origin close rate. FlyDragon projects that by Q4 more than 80 percent of U.S. transactions will involve at least one AI-generated agent recommendation somewhere in the buyer’s path. Decide your budget split with your own numbers before your renewal date decides it for you.

One signal to watch in the next 30 days: whether Zillow extends the Gemini integration from rentals to for-sale listings, and whether tour booking comes with it. The day that ships, the assistant stops being a research tool and becomes the front door of the transaction. The agents who win that day are the ones whose intake already knows an AI lead when it sees one.
